Addressing a question on why the tech giant commanding a massive $175 billion AI budget has not yet fielded a frontier model, Nadella made it clear that Microsoft is engineering its proprietary MAI lineup from the ground up. Microsoft CEO Satya Nadella appears to have signaled a strategic turn in the company’s artificial intelligence (AI) playbook once again. In a recent interview, Nadella detailed a calculated pivot toward internally developed models and away from exclusive reliance on external partners like OpenAI and Anthropic.

I would pull out a model and see whether I can retain the eval. If I can’t, that means you really are dependent on something that may or may not be yours. Nadella underscored that cloud hyperscalers cannot simply serve as passive computing suppliers to a couple of third-party model developers, noting that such a dynamic is unsustainable. Drawing a parallel to his early career working on Windows interoperability with Unix, Nadella recalled how opening systems deepened Microsoft’s enterprise reach rather than shrinking it – a blueprint he now applies to AI architecture. “If you’re a hyperscaler, you’re not a supplier to two model companies, that’s not a business we need more. I worked on Windows interrupt with Unix first. In fact, it was counterintuitive. Laying out the reasoning in a long post on X (formerly Twitter), he described a system where Microsoft’s in-house MAI models take over tasks once handled by frontier models from its partners. GitHub Copilot, Excel and Outlook are already showing what he called promising early results. Copilot Chat and PowerPoint are next in line.
Nadella said that software now has a real marginal cost for the first time, which makes the choice of model a business decision rather than a technical default. Frontier models stay in the mix for frontier problems. He noted that everything else gets pushed to something cheaper that performs just as well, and that Microsoft’s MAI models already beat general-purpose frontier models on many use cases while burning a fraction of the tokens.
